Providing editorial services to non-profits and businesses

In this post, Hazel Bird looks at some of the ways in which proofreading and editing for businesses and non-profits differs from working with ‘traditional’ publishers and independent authors.

Ultimately, providing editorial services to a non-profit or business works the same way as providing editorial services to a publisher or independent author: you talk to them about what they want, check that matches what you can deliver and then carry out the work to the brief. But, in reality, working with non-profits and businesses can feel quite different from working with publishers and authors, in terms of both how you do the work and how you interact with your contact.

These tips are based on my experience working primarily with UK and European non-profits operating around the world.

Getting and scheduling the work

The stereotype is that businesses and non-profits will make you jump through endless hoops before they’ll give you any work and then will want their project done yesterday. In my experience, they have a range of onboarding and scheduling practices, just like publishers (who themselves are not immune from ‘hoopery’ and asking for demanding schedules).

But it is certainly true that the larger businesses and non-profits are more likely to require you to go through a procurement or tendering process, where you might submit a bid for a contract and perhaps have an interview. It’s important to find out how your target clients contract work so you can make yourself visible to them – otherwise, if you wait to be contacted by your dream client, you may be waiting a while!

Another key difference is that businesses and non-profits are less likely than publishers and authors to even know that they might benefit from editorial services. As such, some will approach you directly (for example, through the CIEP Directory if you have an entry) but in other cases there is scope for using your contacts and marketing (for example, via social media) to reach clients who might not otherwise come to you naturally.

Understanding your role

I wrote a bit about this topic in an earlier post on moving into a new editorial field. In summary: while businesses and non-profits may have clear ideas of what they want to achieve via editorial work, they may have less of an idea how to achieve this. You may therefore find that your role involves a degree of educational work.

But, at the same time, it’s important not to make assumptions. Some smaller communications teams may be working with an editor for the first time, whereas some global organisations have editorial policies and processes to equal those of any publisher (and vice versa). Ask questions to understand how you will fit in.

Part of asking questions, too, means understanding the nature of the changes you are expected to make. As any editor who has worked outside the traditional publishing workflow knows, ‘proofreading’ for a business or non-profit may be more like traditional copyediting (or even developmental editing!). Conversely, though, when a business or non-profit commissions you to ‘proofread’ their text, they may have an especially restrictive definition of the work – for example, to avoid the document having to go back to a sponsoring body or key stakeholders for a further round of approval.

It’s therefore vital to ask questions to ensure you are comfortable with the level of work required and to avoid doing undesired work.

Matters of style

Businesses and non-profits are increasingly likely to have an in-house style guide of some nature. You might also encounter:

  • glossaries, which tell you exactly how certain words are allowed to be used
  • lists of proscribed words or phrases, hopefully with suggested replacements
  • tone tools’, which go into detail about the tone of voice and mode of address that the organisation uses in its communications.

We editors often talk about picking up an author’s tone of voice, but with businesses and non-profits this is more likely to be about picking up the brand’s voice (remember that a brand is not just a commercial thing – most non-profits will consider themselves to have a brand too). Whereas publishers will often be happy for authors to write however they like as long as they stay within the bounds of respectful discourse, businesses and non-profits are more likely to have quite stringent ideas about how their text should ‘feel’.

The good news, though, is that once you’ve absorbed this ‘feel’, it’s a relatively straightforward matter of applying it across all the work you do for the organisation (as opposed to picking up a new voice for each publisher’s author you work with).

Communications and queries

Some businesses and non-profits will follow the traditional three-step pattern where you send them the edited document with queries, the ‘author’ (or a nominated member of the communications team) answers the queries and sends the document back to you, and then you absorb the replies and return a squeaky-clean version ready to be sent to the client’s design team. But, in my experience, it is more likely that businesses and non-profits will request a single-stage service where they simply receive the edited document with your queries and then action them as they see fit, without your input.

If this will be the case, it’s helpful to make your queries extra clear and always offer solutions, to make the client’s tidy-up work as easy as possible. Remember, they may have very little editorial experience and so be unaware of options or approaches you find obvious.

Be prepared, too, for the possibility that your ‘proofread’ may actually be followed by huge revisions – for example, if a non-profit’s policy paper is on a tight schedule and the client decides to get proofreading done while they await revisions from a key stakeholder. If you’re aware in advance of what the revisions might be, you can take account of them in your editing and provide suggestions along the lines of ‘if X changes in Y manner, you might also want to consider changing Z’. But often this is just a case of accepting that your meticulous proofread might not be the end of the road for the document and leaving the door open for the client to request further support later on if they need it.

Completing the work

Some businesses and non-profits have very specific invoicing requirements – for example, to comply with a funder’s auditing schedule – so try to learn any restrictions on timing or formatting requirements (such as level of detail required in the breakdown of tasks) in advance. Some will require you to register on a payment portal or similar. As with working for publishers, it’s a good idea to get hold of the name of a person in the finance department so you can chase overdue invoices directly, if needed.

When it comes to post-project assessment of your work, in my experience this is an area that differs hugely from working with publishers. In a publisher–editor relationship, it’s usually the publisher that is considered the expert (rightly or wrongly!). In contrast, in relationships between editors and businesses or non-profits, it’s more likely that the client will consider you the expert and simply go with whatever you have suggested (unless it is obviously wrong or contrary to the brief). This puts more of a weight of responsibility on your shoulders, so it’s important to feel you have the confidence to make decisions without an editorially trained project manager waiting in the wings to check your work. But if you do have the confidence and appropriate experience, it can be an immensely satisfying way of collaborating with clients.

Embrace the variety!

Given editors’ traditional place within the orbit of publishers, it can be tempting to see businesses and non-profits simply as ‘not publishers’ and lump them together accordingly. However, in reality they can be as diverse in the ways they handle their editorial needs as they are in their focuses and operations. The old adage ‘it depends’ plays out in work with businesses and non-profits, just as it does in all editorial work. As always, the key is to ask questions and check we understand our role.

What’s e-new? Free and easy accounting with QuickFile

A machine for making paper receipts on a yellow backgroundAccounts are a fundamental part of your business, but like many people, I loathe doing them. For a long time, I’ve used Excel and an accountant to deal with mine, but have been exploring accounting packages for some time. I experimented with FreeAgent, which offers a discount to CIEP members, and found it clear and easy to use, but eventually gave up on it because I found it really fiddly to pay myself. My accountant sorts my payroll, but FreeAgent seems to insist I run payroll, or else have to go through a real rubbing my tummy while patting my head process to record it. I suspect that if you are a sole trader or happy to run the integrated payroll this would be easy (ie you are not trying to bend things to your will!).

This led to me discovering QuickFile, a largely free, UK-based accounting package. QuickFile doesn’t include payroll, so I can simply add the salary and categorise it as a PAYE salary payment, which I find simpler. I can leave payroll to the accountant. I say largely free because you won’t pay anything if you have fewer than 1,000 ledger transactions per accounting year. There are also some optional chargeable items, like open banking links that enable you to auto-update your accounts from your bank. This costs a very reasonable £15 per year.

The initial setup of QuickFile is very straightforward. You add details of yourself (and your company if you need to), set up your bank accounts and the opening balance for when you want to start using QuickFile, and you can get started. You can then manually import bank transactions and set up open banking feeds if you wish.

Like most other accounting packages, QuickFile is built around a dashboard. This gives you a quick, clear overview of what is coming into and out of your business and quick access to your bank accounts.

Invoicing and purchasing

Invoicing within the system is straightforward. You can customise your invoices around a number of templates, allowing you to add your own branding to invoices. The system allows you to create your invoices or estimates and have a nice clear ‘Draft’ stamp on them until they are ready to send. The system also includes client management, so you can build a database of the people and organisations you invoice, making repeat invoicing simple. There is an option to import clients from a spreadsheet, and the program has guidance on how to do this, but you will need to have a bit of skill with .csv files in spreadsheets to use it. Once your invoice is ready, you can send it from within the system using a customisable email. Your invoice list then gives you access to all your invoices with clear amber (sent), green (paid) and red (late) status flags. An outstanding invoices report allows you to keep track of these, and you can also set up automatic reminders for when an invoice goes over its due date.

Purchases are similarly easy to manage. You can enter these as one-offs or as recurring – for example, my hosting costs are paid monthly, so I set up a recurring payment each month for these. You can also enter them retrospectively (I’m sure I heard my accountant tut there) via the bank account screen, so that you enter the details when the purchase is paid for. While this is perhaps not good practice, it is simpler when you have a small number of outgoings. Like many other packages, it allows you to scan receipts straight into the system or import them, and the freely available app enables you to scan these on the go. As with invoices, you can build a list of suppliers.

Reconciling everything with your bank account is a chore that I don’t think anyone likes, but QuickFile keeps the pain to a minimum. Clicking through to your bank account gives you a list of transactions with money in, money out, a running balance, status, space to add notes, and a search tool to find similar transactions. The status shows in red until a transaction is tagged. Clicking on this gives you a short menu with the main types of transaction. Clicking through on, say, ‘Payment to a supplier’ or ‘Payment to a customer’ will attempt to find a matching purchase order or invoice, allowing you to reconcile quickly and flag these as paid.

QuickFile also has a comprehensive set of reports, allowing you to produce everything you need for year end, tax and VAT (should you need it).

The system has comprehensive community-based support that provides quick, helpful answers to most problems. This works something like the CIEP forums, with users and support staff from the company involved. There is also a good online knowledge base that covers a lot of common items and has some ‘get you started’ guides. These are really well-written and have been helpful to get me into using the system.

QuickFile provides a professional, easy-to-use accounting system for small businesses. The fact that it is largely free is astounding. Looking into the pricing structure for more than 1,000 transactions annually, the £45 + VAT per year cost looks remarkably good value. If the system isn’t right for you, you can export your data to import into another system, so I would recommend you look at QuickFile as an alternative to other online accounting systems.

Wise owls: Managing money

It’s coming up to the end of the UK tax year (5 April) – the CIEP’s wise owls have turned their thoughts to keeping track of income and outgoings.

Here are some things I’ve learned about managing money in 12 years of freelancing:

  • Tax is a potential killer. I’m happy and proud to pay tax, but it’s one of the things I’ve found most challenging to manage in terms of cash flow, especially in years when I’ve taken a few weeks’ ‘maternity leave’. It’s really important to set aside more than you think you’ll need: if your earnings fluctuate, so will your tax bills. I’ve found paying an accountant to be a worthwhile cost to help me get my tax calculations right and understand how I can make the most of allowances.
  • It’s essential to get into a position where you’re not depending on a particular payment being made on time in order to pay vital bills such as the rent or mortgage. Even with the best clients, timely payment is not 100% reliable.
  • I never justify charging clients a high rate by citing my circumstances. As it happens, mine is the main income for my family, but that’s irrelevant to them. They’re paying for my work, not to support my lifestyle.
  • I use FreeAgent to manage my invoicing, and my accountant takes the information directly from this to complete my tax return. It’s not free but it’s saved me a lot of time over the past few years.
  • I chase invoices as soon as they go overdue. After once losing nearly £2,000 on an unpaid invoice when a client went into administration, I also invoice regularly in smaller stage payments for large jobs, to mitigate the risk of a client going bust.

My nickname is The Spreadsheet Queen! I use spreadsheets for everything, although I’m barely proficient in Excel. No matter, as you don’t need to be. I created a spreadsheet to track my invoicing just by setting up a few columns with headings such as date, client, what the job was, PO number (if applicable), how much I billed, when I invoiced, when the money is due, etc. I have extra columns for notes and to tick off when my client has paid. I also have a spreadsheet for tracking client hours, with my per hour rate in a column. I bill some of my clients monthly, so I can tot up jobs on the tracking spreadsheet and transfer the billable sum to my invoicing one.

My outgoings are minimal – I’m mindful that expenses are tax-deductible (mostly). My biggest expenses are my CIEP fees (and conference, if I decide to go) and my trade union subs. Then there are costs for software, and, occasionally, stationery, plus fees for my accountant and PC fixer (an essential expense!). Again, I track all these on a spreadsheet – it’s useful to see how much I’m spending per year, including versus how much I’m making. I aim to limit expenses to 5% maximum of my turnover, but it’s usually below that.

I check my business bank account on my phone daily to see what’s gone in (or out). Yes, I have a separate business account – I find it easier to track income and expenses without having to trail through my supermarket shopping, Spotify subs and utility bills. It’s not possible to separate business and personal completely, but it’s about 99% foolproof. I set aside 20% of every invoice as it’s paid – it goes into a dedicated savings account for my tax bill after my accountant has filed my tax return. Setting that aside also stops me from thinking I have more disposable income than I actually have.

Managing money is about finding a system that suits your business model. For example, if you’re raising lots of low-value invoices, it might be worth paying for a system that raises, sends and tracks invoices for you, and integrates this data into an accounting package. I’ve seen CIEP members recommend the likes of Crunch, FreshBooks and QuickBooks for this purpose. I tend to raise fewer high-value invoices, so I use an Excel template (which I complete and convert to PDF) and do my tracking in Google Sheets. This lets me geek out with functions to create my own personalised reports. It also means I have no money-management-related expenses beyond the time I take.

It’s definitely not essential to have an accountant, especially if your finances are simple. But naturally this means keeping on top of current tax and accounting requirements, particularly if you’re registered for VAT or invoicing clients in jurisdictions outside the UK. Members often raise very helpful threads on these topics on the CIEP forums.

Finally, there’s a stereotype that freelancers never complete their tax returns until the week they’re due – and then discover we owe the government far more than we expected. I’ve always consciously avoided that approach, because it’s important to me to know my exact tax liability and ensure my cash flow will cover it. To make this as painless as possible, I tend to be one of those insufferable people whose accounts are always up to date. This is inevitably a bit tedious, but it shouldn’t be too tedious. Your system should slot into your work as seamlessly as possible. Money management should serve our businesses, not the other way around.

A wise man – a mentor from my early days as a freelancer – once said to me: ‘Put aside your tax money before you spend it.’ He also advised separate bank accounts. So I have a bank account into which all of my business income goes, and as soon as I have a receipt I put a percentage of it into a savings account to cover tax and National Insurance. I set the percentage slightly over what my tax will be, so that I save something each year just by hiving off my tax money.

I don’t use anything other than Microsoft Excel to manage my business income. I have a spreadsheet with columns for date, project name, invoice number, ingoings and outgoings, with a reminders column for payments due for bills and the mortgage. I have separate sheets for the money put aside for tax, business expenses and income from clients. That way, when my tax return is due my business income and outgoings are all present in one handy file.

These two systems have always allowed me to know how much I have, and to be certain that I can’t dip into crucial money that will need to be paid to HMRC.

My key advice is to do things as you go rather than leaving them to pile up and need sorting out later. Sent an invoice? File it and record it on your income sheet. Renewed your CIEP subscription? File the invoice/receipt and record it on your expenses sheet. I give each invoice and expense a unique reference. Then each month, I download my business bank statement and reconcile it with the invoices issued, marking up each item on the statement with its reference number in my accounts. This reconciliation takes me less than half an hour each month. I do everything electronically, scanning paper receipts on the rare occasions I receive them. I also use a program called Cushion for scheduling, time-tracking and invoicing so my information is all in one place, but do what works for you.

I also put about 20% of my month’s income into a savings account earmarked for tax. This means I don’t dread the total when I submit my return. My accounts spreadsheet has a totals worksheet that collects the monthly figures and gives me an annual total. Come tax return time, I have only to refer to that sheet, knowing that all my invoices and receipts are in order, so my tax return takes me about half an hour. That’s when I am grateful to past me for taking a few minutes regularly to keep on top of things.

Knowledge is a wonderful thing. First, know your money style. Are you disciplined? Does it trickle through your fingers? Track your invoices, and pounce on any that become overdue the first day they’re overdue. Don’t be shy. You’re in business, not pursuing a hobby. Be polite but firm, and repetitive – it works in most cases. Don’t be afraid you’re ‘nagging’ – you’ve done the work, so your client should pay up! Budget for your business and household expenses: work out what you want to spend on training, marketing, CIEP membership and conference attendance, materials, resources and overheads – and know when those become due.

Work out what you need to live on, likewise. Use that knowledge to help you set the hourly rate you want to earn. A simple spreadsheet of your invoices with a running total can be used to forecast your tax and National Insurance bill. According to your money style, either save enough from each paid invoice to pay the tax on that invoice or do your tax return as early as you can and set up a direct debit with HMRC to pay in monthly instalments (more like a PAYE scheme, and there’s no temptation to dip into your tax pot before you pay it to HMRC). With interest rates so low, the satisfaction of knowing you’re paying down that tax bill rather than saving the money and earning on it may balance out easily. Attend HMRC webinars on business expenses and filling in your tax return.

Systematising my working life

In all aspects of my life, I’m a great fan of systems that help me keep on top of stuff, as I find having a system frees my mind and memory for more important things. This applies to my work life too, of course; I always like to know where I am with project scheduling, prioritising work, timing, invoicing and record-keeping, and over the years I’ve explored a lot of tools for doing all these things. And, for me, all these systems have to be on the computer, as my handwriting has a half-life of approximately two hours.

Open diaryFor a long time, I used a mind map to keep a record of all my clients and projects, a Gantt chart to visualise my schedule, and a to-do list+time tracking program to keep track of what I have to do and by when and to record time spent, and I had a semi-automated system to generate invoices in Excel, saving them as pdfs to send to my clients. I’m also a demon for data, so I have 14 years’ worth of detailed information on income, clients, projects and timings, all in a set of interlinked spreadsheets, which also need to be kept in order.

However, I’m also a fan of not spending more time on admin than necessary, and none of these individual programs talked to any of the others, so there was always a certain amount of tedious (and error-prone) copying from one to another. I was therefore on the lookout for a way to automate more and to streamline my systems. I reviewed a lot of different software programs and online apps and found them too inflexible, too focused on the mechanics of invoicing, which is actually a very small part of my working efficiency. But, more crucially, they all lacked that visual scheduling element I was really looking for.

Then someone in one of the editing groups I frequent mentioned a web-based app called Cushion, and that seemed to fit the bill in that it appeared to provide a very flexible platform for visualising my long-term schedule, planning detailed workloads, tracking the time on each project and generating invoices – all in the same place. The free 30-day trial also reassured me that I could bend it to my will. The developers were also fabulously responsive to my questions, and this convinced me it was worth paying for, so at the start of my new financial year this April, I decided to give it a go.

After an initial time investment inputting client and project details and customising the various options, I have found it very easy to keep track of everything, and I have cut a significant amount of time from my various record-keeping activities.

I particularly like the bird’s eye scheduling view as this shows at a glance how busy I am projected to be over the next few months (see the screenshot), so when I am offered a new project I can easily see when (or if) I can fit it in.

To help further with organising and planning my work, below this chart is a client/project list that can be ordered in any way (I order it by due date), which I categorise into Active (projects I’m actually working on), Upcoming (where I’ve got the files but haven’t started), Planned (projects that are currently mere glints in their parent’s eyes but we have a target date, so they are lightly pencilled in), and Completed (categorisation is also customisable).

Time tracking

I’ve always kept a track of how long I take on each project, even when I’m not billing by the hour, as it helps in estimating fees, and I can do this easily in the timing area, where I can switch the timer on and off and assign it to a specific project/task. The timer shows green in the browser tab, too, which is a great reminder to switch it off, but the times can be easily edited if I do forget. As well as recording time, I can see how many hours I’ve worked on each project over the day or week, and I can also pull up overview reports according to client, project or time period. One of the fun things I like to do is label my timer with a particular task, so that at the end I can see how long I spent, say, checking references as a proportion of the whole project (typically about third, in case you’re wondering). (And yes, I do have an odd sense of fun.)

Work done – time to invoice

As well as the usual month-long, bill-at-the-end projects, I have a number of clients for whom I edit shortish pieces of work as and when they need them, and I send an itemised invoice at the end of each month. Before, I would track the time in my tracking app, transfer that and the task details to a client-specific spreadsheet, and then at the end of each month, I’d have to copy the details to my invoice. That was fine when I didn’t have many such clients, but now I have nearly a dozen, so my monthly invoicing run had become really quite time-consuming.

Now – at the click of a button – I simply pull the details (date, job name, rate and hours) from the Cushion timer into my invoice, download the pdf and send it to my client by email. (It is possible to send an invoice direct from the app – and reminders too, if you wish – but I don’t use this as it requires recipients to click a link, and some of my clients have automatic systems that need an actual attachment.)

My invoice timeline. Those with arrows at the end are awaiting payment, and it’s easy to see when they are due. Mousing over reveals a summary, and there’s a detailed list below. You can tell from this that I have a monthly invoicing round, and most of my clients pay really quickly.

Keeping organised and keeping records

All the data stored in the app can be downloaded as.csv files, openable in Excel, so as well as storing these as a backup, I have adapted my accounts spreadsheet, which records invoices and expenses each month and keeps a running total for the year, to extract the data from those files. And that feeds semi-automatically into that suite of historic spreadsheets I mentioned earlier.

Every Monday I receive an email with a list of outstanding invoices and active projects, which is a great way to start the week. And the system also sends me an email to tell me when an invoice is due.

Apart from the fact that the timeline displays make it very easy to visualise my schedule and workload, the best thing as far as I am concerned is that everything is interlinked, so I can click on a client’s name and it’ll take me to a page that shows me everything about that client – contact details, projects, invoices (paid and outstanding), total income from them this financial year, how long it takes them on average to pay me, and a lot more. All the features are easily edited, and it’s easy to find a way of looking at the data that suits my own way of thinking – helping me feel in control and better able to focus on the things that matter.
